A New Season for Relationships in the Workplace

We are coming into a new season of nature with emerging flowers, nesting birds, new gardens, and sunny, warmer days.

It is a time of anticipation of all the new things emerging from the winter hibernation. There is excitement and anticipation in the air. There is hope for new things. Spring is all about change and renewal.

There is also hope for new relationships with our families, friends, and co-workers. The bright, warm sun warms us all.

Suppose we have a new season at work where we develop stronger, more supportive relationships among us. Just imagine the positive impact this would have. There would probably be a lot fewer people getting hurt and a lot less toxicity if our workplaces were filled with caring and support.

In our February blog post, I introduced the idea of a Cycle of Change, which I show here.

How much stronger would this Cycle of Change be if we could work together in an environment of caring and support? What would the morale look like? Would we be looking out for each other and helping where we could? Would we have more open conversations about what is going on and how we could improve things? Would there be a lot less bullying, dysfunction, and workplace violence? Would there be less fear and anxiety? Would the level of understanding among all organizational levels be a lot better? Would conflict between the people on the floor and the supervisors be less? Would we be growing a more sustainable, stronger culture? Would safety and environmental performance be better? Would productivity, quality, cost effectiveness, competitiveness be better?

It is interesting to think that all these would improve by just working on supporting and caring for each other. How we chose to work together has a big impact.

There are a lot of “would” words written above. And this one is used pointedly…Would that we all could understand and embrace this fundamental of life: “We change through the work we do together.” Leaders, especially need to connect these dots!

Who decides that supporting and caring are important relationships to work on? Who will make you work this way? Are the ideas of support and caring important to you?

If they are important, can you act on them and spread this way of working, one person at a time? Can you help, and support each other as you spread this way of working?

Each of us can make a positive impact if we want to. What do you want? What do you decide?

Close Up: YOUR Safety and YOUR Security in the Workplace

It is a nice exclamation mark on my day when I’m asked to participate in a blog-talk radio show on topics I’m passionate about: Safety and Security in the Workplace.

On October 2nd, I was interviewed on Close Up Radio by host Jim Masters.

Below is the gist of the broadcast, and while everyone has a crucial and personal role in workplace safety and security, leaders have an even higher level of responsibility and accountability.

Consider this: Employees in the public and private sector are extremely apprehensive about workplace violence. Over the years many incidents of terrible injuries and fatalities have occurred from active shooters and other homicides which has become shockingly all too common. Whether physical, psychological, or sexual, workplace violence is a major concern for employers and employees. We are all entitled to a safe and secure workplace – All of us! The responsibility for preventing these tragic occurrences falls directly on the leaders who must adopt a different mindset and decide on the best approach to commit to the business and their people.

I shared that leaders play a critical role in creating and maintaining a healthy work culture. Leaders need to lead by example in creating a supportive and inclusive environment. That is why in my previous work as a plant manager in chemical plants and now, as we consult (Nagele, Knowles and Associates), we prepare leaders to improve employee engagement and retention. Because an intentional, highly engaged workplace results in employee satisfaction where a sense of community is established, and the business and the people thrive.

Respect is one of the most important traits in the workplace because it creates a positive work culture, promotes teamwork, productivity, and collaboration. Treating people with courtesy and kindness should be the standard in any workplace. Examples of respect in the workplace include listening to one another’s opinions and conversing with an open mind so we build nurturing relationships. It is also about insisting on good behavior across the board – codes of conduct and respectful workplace policies are necessary for eliminating dysfunctional workplace behaviors like bullying, and harassment of all kinds.

Respect is essential for leaders to build connections.

Leaders are in charge of making certain that all employees feel valued and that each has voice, so they feel like part of the team.

How leaders and workers treat each other by interacting respectfully is critical. Effective leaders model this behavior and set the example resulting in more respect being shown by employees. It becomes a genuinely good place to work with increased job satisfaction where employees work well together and stay productive, boosting the company’s bottom line. Foster a culture of respect and you will create a safe working environment where they will feel emotionally safer, happier, even in these challenging times.

Safety Isn’t Just Safety Anymore…

What every Manager needs to know that OSHA and ISO already do!

It started out in 1970 with OSHA’s regulations to enhance Safety in the Workplace – the first leg of the Safety Stool, a.k.a. as Occupational Safety, exampled by preventing slips, trips and falls, requiring hearing protection, hand and foot protection, and eye-ware.

Then came the second leg of the Safety Stool, Occupational Health, exampled by preventing environmental/respiratory and ergonomic hazards. Then came Process Safety Management (PSM), exampled by what it takes to keep hazardous substances in the pipes, and which became an essential part of workplace safety with the comprehensive issuance of OSHA 1910 – the third leg.

All three legs are important and are critical for Safety professionals, HR professionals, Managers and Supervisors to embrace and for people to understand. Indeed, OSHA requires this attention to keep our people safe (life and limb) within the workplace.

Now, with this new decade of Workplace Violence rearing its ugly head, we know that we must add a fourth leg to the Safety Stool. Because attention to this 4th prong needs diligent awareness, it is now becoming paramount that every manager and supervisor be schooled in Situational Awareness:

  • What is happening around you?
  • What is happening between and among people in the workplace?
  • Where are your vulnerabilities?
  • Are you noticing the cultural dysfunction happening in your workplace?
  • Are you able to engage appropriately to find out what’s happening?
  • How do you address these dysfunctions?

The fourth leg of this stool is what is called Psychological or Social Safety. Another way to describe it is the psychological harm that comes with repeated bullying, harassment, incivilities, and dysfunctional behaviors, that leave workers dreading to go to work, or that increase the risk of home-growing an active threat/shooter, or having a suicide or murder in your workplace, let alone the bad press that comes with a highly publicized incident.

If no one steps in to stop bad behaviors when they are happening, they continue and escalate over time. Not paying attention to social risk manifests into psychological harm as the continuum of bad behaviors escalate in the workplace – and ultimately can impact people in harmful ways. Yes, OSHA is keen on this 4th leg of the safety stool, too, and wants to know what your business, company, organization, or team is doing about it. Prevention of Workplace Violence is the operative word.

What is Workplace Violence?

OSHA explains that workplace violence is violence or the threat of violence against workers. It can occur at or outside the workplace and can range from threats and verbal abuse to physical assaults and homicide, one of the leading causes of job-related deaths. However it manifests itself, workplace violence is a growing concern for employers and employees nationwide.

OSHA makes it very clear. Employers are responsible for ensuring that the workplace does NOT become a hostile workplace. (Bullying, harassment, and incivilities contribute to hostile environments). OSHA requires employers to provide a safe workplace for their employees…both physically safe and psychologically safe. This is covered by the General Duty Clause Section 5(a)(1).

Enter the new ISO Standard: ISO 45003 IS THE NEW INTERNATIONAL STANDARD (2021-06) – Occupational Health and Safety Management – Psychological health and safety at work – Guidelines for managing psychosocial risks. This new standard states that Management must be prepared to deal with violence that involves a person (employee, visitor, vendor), etc., losing control, without a weapon. This normally means dealing with psychological safety factors.

It is difficult to predict violent acts, so the Standard expects managers and associates to be vigilant. Report any concerns of erratic behaviors to supervision and HR as soon as possible.

Examples of violent behavior include but are not limited to:

  • Intimidating or bullying others
  • Abusive language
  • Physical assault
  • Threatening behavior
  • Sexual or racial harassment
  • Concealing or using a weapon
  • Anger
  • Tantrums

You get the picture. None of these types of behaviors belong in a workplace, thus the underscoring of new Respectful Workplace policies.

At Nagele, Knowles and Associates, we understand the construct of workplace violence and how to identify it. It starts with knowing your inside culture (culture assessment) to understand where bullying and dysfunctional behavior is happening and how to stop it in its tracks. What is your workplace doing to ensure a Respectful Workplace? It equally starts with a physical security vulnerability assessment to understand where you, your site, your people are most vulnerable to a perpetrator entering your workplace to do harm, and how to deter that from happening.

The 4th leg requires Situational Awareness – that is the tip of the spear when it comes to the prevention of workplace violence…from the inside or from the outside! This holds true in the workplace, and in living our daily lives. Wake up! Be Alert! Observing, expecting, embracing, and requiring a Respectful Workplace is powerful for reducing those harmful dysfunctional behaviors.

Employees must become stakeholders in their own safety and security and develop a survival mindset as well. Vigorous prevention programs, timely interventions, and appropriate responses by organizations and their employees will contribute significantly to a safe, secure, and respectful environment. That’s what we teach; that’s what we do.

Working Together Makes All the Difference

When we are asked to come into an organization to help them improve their safety performance, we do not work on safety in the traditional sense.

We work with them to identify an important, complex problem they want to solve. It needs to be a problem that everyone thinks they know about and wants to solve. While the stated problem is something like, “How do we improve our total safety performance?,” their problems are usually much deeper than this surface level. We help the people to find the deeper problem that is driving a lot of their poor safety performance.

We then gather a group of people together from across the organization, from the top management to people on the floor, and have a focused conversation about their problems. Our workshops usually last 1-2 days, depending on the size of the organization. As the people open up, a lot of important information emerges. Their answers are arranged around a circle (circles indicate wholeness), and they discover who and what they are as a group and how to work together in resolving this concern for the long-term.

As they look at their question from these nine perspectives, the collective intelligence of the whole group rises. People often tell us that they did not know that they knew so much.

As they talk together, they discover that their main problem is in how they chose to work together which they describe when they talk about their Principles and Standards. Initially, a lot of dysfunctional behavior surfaces. They see that stuff like bullying, harassment, and lying are really causing their poor performance across the organization. It’s not just in poor safety performance. These poor behaviors contaminate all their work.

Paul Glover of the Forbes Coaches Council reported recently in LinkedIn that 48% of American workers are looking for other work because of dysfunctional behaviors like these, 70% see no reason to speak up about problems because they fear their bosses and co-workers, and only 33% are working at optimal levels. There is little psychological safety for raising and resolving problems together. Many organizations are in denial about problems like these. These dysfunctional behaviors adversely impact all aspects of the organization’s performance, and lots of people want to get out of there. Leadership, unfortunately, is in denial – often because egos are involved, or they don’t know how to turn things around. Yet it doesn’t have to be that way!

Note: This model works, when you decide it is time to make that big difference for your organization, to be intentional about the safety of your people! This model becomes your extraordinary leadership magnet for improved safety performance – because it contains all the critical elements – and because it is collaborative, alignment and effectiveness comes quickly.

Most people want to work in organizations where everyone is working together for the good of the whole. Leaders are seeking better ways for embracing safety. People want to be proud of their place of work and feel good about it. So, in our workshops we help the people to tap into this way of working and everything gets better, quickly. For example, we have seen the safety performance change for the better the very next day. When people decide that they want to change, they do it.

Stress in the Workplace

The complexities and conflicting messages related to Covid, the shortages of skilled people to fill jobs, along with the related excessive overtime and the emerging supply-chain mess are driving stress through the roof.

This stress is hitting all sorts of businesses and organizations.

According to a recent AP story, a major hospital in Missouri has seen a big jump in violence related incidents. In 2019, they had 94 violence related crimes, including 43 assaults and 17 injuries. In 2020, they had 152 violence related crimes, including 123 assaults and 78 injuries. The American Hospital Association reports a big increase in violence related problems, but since most are not reported to the police, so the numbers are unclear.

Many businesses are struggling to get people to fill their open positions as business activity grows. But since the openings remain, the employees are forced into excessive over-time. Some organizations are running at close to 20% overtime, which is wearing the people out. In one organization we know, many people have been required to work seven-day schedules for weeks, which is not the right way to treat people. This causes excessive fatigue and is very hard on the families.

Now we have an emerging supply chain crisis. There are over 60 ships awaiting to dock and unload in Los Angeles because there are not enough truck drivers to move the freight out to customers. This is impacting businesses of all sizes.

In one automobile agency, I heard a salesperson telling a customer that she would have to wait for her car until at least January 2022. I was talking with a small business owner whose business is etching decorative glassware. He said he was suffering in his business because he can’t get glass ware for his customers.

All this increasing stress is leading to more injuries and incidents. All of us in each of our businesses and organizations need to be very cognizant of this and try to keep stress levels to a minimum. We need to help each other and care for each other. We are all in this together so let’s make the best of this and go the extra mile in being patient and helpful.

A different approach to solving our problems is needed.

In the scientific and technical world in which most safety people have grown up, the dominant approach to problem solving has be a reductionist one. We were taught to look carefully at a problem, dissect it, understand the parts, and fix what is needed. We were taught to depend on fundamentals like Newton’s Laws, for example. Using the reductionist approach to solve safety problems may be reaching its limit, based on the fact that, the number of fatalities is gradually increasing and the rate of drop in all injuries I very slow.

The speed of change and the complexity of the problems has increased so much that we need a different approach to solving problems. This different approach has been developing over the last 50 or so years. This is called systems thinking.

In this approach, we are taught to look at the whole and the parts together and try to understand their inter-relationships and interactions. All the problems are connected so we can only understand the system using a different thinking approach. In systems thinking we look at relationships, patterns, and processes, asking question about how things are related, about the recurring patterns of behavior you see and what are the processes of interaction happening over and over. This is a big shift from looking at things, to looking at how people are interacting.

It can feel like we are giving up our quantitative approach to something that is more qualitative. It felt like this to me at first, but as I shifted my focus away from things to the way people interact, our safety and business performance improved. As I shifted my focus and way of thinking, I found that everything changed. As I worked with people using this systems’ thinking approach our safety and total business performance quickly improved.

Reducing Workplace Violence and Building a Better Place

All of us, together, make a difference in the safety and the lives of our co-workers.

When Claire Knowles, Robin Nagele, and I (NageleKnowlesAndAssociates.com) are asked to come into an organization to help them reduce the risks of workplace violence and develop an active shooter protection plan, we have a good selection of options for them to consider, ranging from a comprehensive training and development plan to a bare-bones introduction. We see workplace violence ranging from a simple lack of respect to harassment to bullying to fighting and even murder, and our offering covers the range. Workplace violence can happen from the inside (bullying, harassment incivilities) and from the outside (perpetrator entering the workplace with intent to do harm). It covers Psychological Safety and Physical Safety.

However, many people see this whole subject from a wide range of perspectives. It is very unlikely that an active shooter situation will develop here so why bother? Well, according to the Bureau of Labor Statistics in 2019, 761 people were murdered at work. Homicides were 454 and suicides were 307. This is the fourth highest cause of workplace fatalities. Could that happen here? It is a myth if you think it can’t happen in your workplace.

Harassment and bullying are HR problems and not often considered safety problems–but they are because they impact psychological safety. They can lead to people making mistakes and getting hurt. Lack of respect, harassment and bullying are just little issues (unless you are the target) so why spend the money? According to the Bureau of Labor Statistics in 2019, in addition to the 307 suicides, there were 313 drug overdoses at work. What was the impact of harassment and bullying on these people? Their psychological safety is hugely impacted. There are all sorts of ways to try to talk your way out of these sorts of issues. But there is a big impact on both the people and the businesses’ profits.

In the unlikely event of an active shooter situation, people can be killed and injured, the business will be shut down as a crime scene, the bad publicity runs rampant, and the regulators and lawyers will be all over the place. Your relationships with your people and customers will be a shambles. This results in huge losses.

When the business leaders tolerate lack of respect, harassment and bullying, the workplace is not psychologically safe, and people stop talking together and sharing information. This costs a lot of money in grievances and HR meetings, etc. It also costs a lot in missing the possibility of new business opportunities that are discovered as people talk together about how the business is doing and find new ideas for new opportunities emerging from their conversations.

We can all come together and address the elimination
of all forms of workplace violence.
Let’s pull together and make it happen for the good of us all.

Building a Better Place – We can do this Together!

There is so much bad news of workplace shootings, conflict of all sorts in our cities and streets, police and other citizens being killed and the endless arguments in our governments at all levels that it is tempting to just try to shut everything off and pretend nothing is happening. It feels as if we are in chaos with no good answers to be found.

But there are many good people in our cities and states, in volunteer organizations, in our governments and businesses. We need to rise above all this noise and strife. I believe that most people want to live good, safe lives, to raise their families, to seek life, liberty, and happiness. We want this in our private lives, in our homes, towns and cities as well as in our places of work where we spend so much time.

We can each make a positive difference in our homes, neighborhoods and at work. We can look for the good we each have to offer and make connections. We can have conversations together about how we are doing. We can talk about the little things that matter and connect us. We can show caring for each other and kindness. We can value our differences without trying to force them onto someone else. We can do this at work where we spend so much time together. We can find our common purpose and build on that.

As all of you readers know I have a great concern about leadership and workplace safety. When we build a more harmonious workplace the levels of anger and frustration drop. We can treat each other as real people and not some object to push around. We can build a better workplace with co-created principles and standards of behavior.

I know we can do these things because we did this at the plants where I was the manager and in the businesses in which I consult. When we co-create our principles and standards, working together with respect and listening, sharing information freely, helping people to see that their work is important, the levels of anger and frustration drop. I have seen this many times over. When this happens, more and more of the time we are focused at doing things right and the total performance of the organization improves. We can learn and grow together so our levels of knowledge and understanding go up. Fewer injuries and incidents occur. Total quality of our life and the products we make get a lot better. I have seen this happen over and over. We can do these things if we want to do them.

Our leaders play a big role in this by setting the standards and modeling the positive behaviors that are so important. We all watch our leaders and those with integrity and a caring heart are those we most admire. Their behaviors and the words they use set the way for us all.

However, we all have a role to play. We can all be winners as we pull ourselves up. Sometimes, it is not easy, but we can all do this with courage, caring, concern for each other and commitment to the dream of a better world.

If you do not do this, then who is going to do it? It rests on each of us.

As the World turns…Partner-centered Leadership is needed…Big Time!

We are expanding the scope and focus of our Richard N. Knowles and Associates Inc. business to helping organizations reduce the risk of workplace violence.

This begins with the leaders deciding to create a culture where it is okay and encouraged that people genuinely talk together, listen, help each other, look out for each other and learn together. This is a culture that helps people to be the best they can be and for the organization to get a lot more profitable. It all begins with all of us treating each other with respect.

Respect: Treating everyone with respect helps to keep tension low. Courteous, respectful treatment of co-workers, customers, and clients is fundamental to preventing workplace violence. What is your organization’s approach to respect in the workplace?

Does this sound like what we have talked about in our safety work? It involves the same approach, which we call Partner-Centered Leadership. At both the organizational safety level and the full cultural level, we are doing essentially the same work. It is all about people and choosing to work together, communicate together, interact together, in healthy, respectful ways.

By emphasizing that we begin with respect for each other, we are setting the standard that it is not okay to engage in disrespectful behavior, to harass one another, to bully anyone whether by a co-worker or a supervisor or manager, to gang up on anyone and/or use other ways to try to impose one’s power on someone in a hurtful, repetitive way. Those incivilities can only be destructive to culture – they make the difference between a hostile work environment and a healthy one.

Each person in a leadership position needs to go into their organization modeling this behavior and talking with the people about this – why it is important and insist that the standards be upheld. They need to support the line organization in doing this so none of the supervisors are hung out to dry.

The behaviors driving poor safety performance are a part of the workplace violence picture. People who are being pushed to work so quickly that, for example, they do not conduct a “Take-Two” safety check before the work starts or skip tool box meetings or are pushed without anyone listening to their thoughts before starting the work, are often the people who get into trouble and get hurt. Their attention is focused on getting the job done as quickly as they can without worrying about their or their co-workers’ safety. They tend to skip critical PSM safety checks which can lead to big disasters.

safetyThis is the sort of culture that Eric Hollnagel is talking about in his Safety II work, which is intended to move the organization beyond the traditional top-down safety management. (I’ve written about Safety II in previous articles – it is all good!)

In a hostile/toxic culture where it is okay to bully someone, things can build over time to where someone feels so bad and helpless that he/she does something violent…a home-grown, active shooter, for example. In 2016, workplace murders accounted for about 500 fatalities and 380 suicides. The second biggest cause of fatalities for women in the workplace stems from workplace violence.

Wishfully Thinking that Violence Will Not Happen Here is No Longer Acceptable

As we interact with a lot of people in different businesses, we continue to be amazed at the number of businesses that do not know about this problem or do not want to know about this problem.

do not turn your back on violence at the workplaceOne director of a large organization of various businesses was completely unaware of the problem among their members. This is amazing since the statistics show that problems like bullying and sexual harassment are occurring in way over 50% of the organizations in our country. Apparently none of the businesses in this organization feel it is important to think about and discuss.

When business leaders turn their backs on this problem and try to avoid it, they are putting their people at unnecessary risk and costing their owners a lot of wasted money. This ignorance or indifference results in tolerating bad behavior like the lack of respect among all the people. With a culture of disrespect, bullying and harassment people avoid talking together about the important issues they are facing. No new ideas are generated. Learning stops. Frustration and violence build. This sort of indifference creates the culture where people are afraid and do as little as possible. Over time, a person who has suffered years of bullying or harassment can very easily become your home-grown active shooter. Management shares a lot of responsibility for this breakdown.

Understanding workplace violence prevention means leaders need to look at both the physical safety/security side and the psychological safety side of one’s business, organization and teams. Call us 716-622-6467 to learn more or send me an email.

 

Preventing Workplace Violence – Across the Spectrum

The American Society of Safety Professionals 2018 Professional Development Conference, June 4-6, in San Antonio, Texas, was attended by well over 4,500 people who came together to learn, share and network. There were many papers and large session presentations.

The FBI and other experts gave talks about this, with their main focus on the active shooter incident itself. Most active shooter situations are conducted by men. Most of these occur in places of business. There is no typical profile for these people who come from all walks of life.

All the presenters emphasized the need for having a strong plan of action so that the organization is ready if this terrible situation occurs. Most organizations have good plans in the event of a fire and practice fire drills. Something similar to this is needed in the event of an active shooter incident.

Claire and I made a presentation on Partner-Centered Leadership: Reducing Workplace Violence and Eliminating Waste. We looked at workplace violence from a whole systems perspective, beginning with the lack of respect which leads to harassment, bullying, workplace injuries, violent behavior, and deaths from murder and suicide. Our workplaces that tolerate the lack of respect and these other behaviors are incubators for violent behaviors and, at the minimum, for hostile workplaces.

We at Nagele, Knowles and Associates, want to engage with organizations to look at the whole range of behaviors and develop together, an effective plan that is suitable for their particular situation. This is a complex, messy problem requiring us to help the people to solve this complex problem. We use a focused dialogic process that brings everyone together to build the best plans possible.

The elimination of workplace violence saves the organization a lot of money by reducing arguments, grievances, absenteeism, and high turnover. It also opens up new potential by opening up the free flow of information among the people. Ideas can be exchanged and developed, new and safer procedures created, and more problems can be solved. People create better, healthier relationships other than looking out for each other’s wellbeing. New potential for the business often emerges from the open conversations. All these things lead to the potential for higher profits.

When an organization uses a whole systems approach to the elimination of workplace violence, the people win because it is a good place to work, and the organization wins because they stop wasting money and open up new possibilities for better earnings.

Here are some reflections:

  • I did not realize how much the “culture side of the organization” is involved in preventing workplace violence. The continuum of incivilities to bullying to harassment to vengeful acts to even murder is an eye-opener. Especially because supervision must know how to intervene.
  • I realize now, how employee engagement fits. I’m anxious to learn more about having in place an integrated, constructive dialog process for our in-tact work groups to use to stop bullying and harassment while having a positive engagement approach.
  • More and more I see how important it is for the every-day interactions we have to be keen on lifting up the concerns around employees that may be showing warning clues…so we pay attention…and do what we need to do, quickly.
  • I think every workplace needs to have some Active-shooter training (at the minimum).
  • Why are so many supervisors “weak in their leadership?” Why do they ignore bad behaviors? (Yes, we do know the answer to that!)
